Good strategy requires diagnosis first - a clear-sighted account of what kind of problem you face and specifically what must be overcome - before selecting a response mode. The most common and costly error is acting without diagnosis: applying a tool that fits a different problem type.

This domain sits at the intersection of Epistemology (diagnosis is an epistemic act) and Systems (the domain classification that precedes strategic choice is also a systems question). The Cynefin framework is the bridge between all three.


Diagnosis and domain classification

Rumelt kernel of strategy - Richard Rumelt’s kernel: diagnosis → guiding policy → coherent actions. The diagnosis names the Crux - the specific challenge whose resolution would most change the outcome. Without it, policy is arbitrary and actions are disconnected. “Coherent” is load-bearing: actions cohere when they reinforce each other by drawing on a shared advantage, not when they are merely listed together.

Cynefin framework - The diagnostic tool for domain classification before strategy selection: Simple/Clear (best practice → Sense-Categorise-Respond), Complicated (expert analysis → Sense-Analyse-Respond), Complex (adaptive system, probe first → Probe-Sense-Respond), Chaotic (crisis → Act-Sense-Stabilise). The cliff edge between Simple and Chaotic is the critical warning: optimising for efficiency suppresses variation and makes the system brittle. The most common and costly error: treating Complex as Complicated (assuming expert analysis will yield the right answer when the system is adaptive and cannot be pre-understood).

Chesterton fence - Before removing or changing a structure, understand what it does. The first strategic act in any situation is understanding the existing state before deciding what to change. Ignorant reform is a more common failure mode than ignorant conservation. Connects directly to Rumelt’s diagnosis step: the diagnosis must include what is already working.

Problem reframing over better solving - Many hard problems are hard because they are the wrong problem. Reframing the problem is often more valuable than solving it better - and the discipline is: keep asking “what would have to be true for this to be the right question?” before investing in answers.

Sham options disagreement diagnostic - When people “disagree,” they are often disagreeing about different things: facts, values, or framings. Presenting sham options (false choices that look like the real question) is a reliable diagnostic: if people disagree on the sham, the real disagreement is about facts; if they agree on the sham, it’s about values. This is a precision tool for diagnosis.


Direction and orientation

Direction more durable than goals - Direction (the quality of the vector) is more durable and more motivating than goals (specific waypoints). Goals become obsolete as circumstances change; direction persists. The practical implication: strategy should specify direction clearly and hold goals loosely.

Direction over destination - The same claim from a different angle: knowing which way to travel is more useful than knowing the exact destination, because the destination will shift but the direction provides consistent orientation for everyday decisions.

Foresight strategy planning hierarchy - Foresight (20+ year horizon), strategy (3 - 5 year), planning (1 year) are distinct activities with different epistemic structures. Conflating them produces bad plans (trying to plan at the foresight horizon) and bad strategy (using the planning horizon to make strategic decisions). The hierarchy matters because each level constrains the next.

OKRs direction vs health - OKRs should separate direction (what we’re trying to achieve) from health (what we must not break while achieving it). Conflating them produces metrics that look like goals but are actually constraints - and managing to constraints as if they were targets produces pathological behaviour.

North star value alignment - The north star functions as the orientation device that keeps direction consistent even when short-term pressures create incentives to deviate. Its value is in what it rules out, not just what it points toward.


Decision frameworks

Wrap decision framework (Chip & Dan Heath) - Widen options, Reality-test assumptions, Attain distance before deciding, Prepare to be wrong. Each step addresses a systematic decision failure: narrow framing (too few options), confirmation bias (untested assumptions), short-term emotion (compromising distance), overconfidence (not preparing for failure). Structured Bayesian decision-making in procedural form.

Optimal stopping rule - The 37% rule: explore the first 37% of candidates to establish a baseline, then commit to the first option that exceeds the best seen so far. Solves the explore/exploit trade-off for one-shot irreversible decisions. The key insight is that “waiting for better” has a cost - optimal stopping is the formal answer to when to stop searching.

Risk vs schedule sequencing duality - Product development has two sequencing modes: schedule-first (deliver incrementally, managing known work) and risk-first (validate assumptions early, even at cost to schedule). The strategic decision is which mode the situation calls for, not how to execute within one mode. Misclassification here is the product equivalent of treating Complex as Complicated.

Proximate objective when real goal unsolvable (Rumelt’s specific tactical move) - When the real goal cannot yet be operationalised (because it requires information you don’t have, or the environment is too uncertain), shorten the planning horizon to a proximate objective you can specify and achieve - without abandoning the long-term direction. This is how you maintain strategic coherence under uncertainty without pretending to know more than you do.

Surthrival strategic frame - Survival + thriving as a unified frame: organisations must first ensure survival (maintain the conditions for continued existence) before pursuing thriving (growth, advantage). Strategic moves that improve thriving at the cost of survival resilience are net negative. Complements Rumelt’s health/strategy distinction.


Negotiation and influence

Batna as leverage - Your Best Alternative To Negotiated Agreement is the source of your leverage, not your position. A strong BATNA allows you to walk away, which is the only genuine basis for bargaining power. The practical implication: invest in improving your BATNA before investing in negotiation tactics.

Interest vs position (Fisher & Ury) - Positions are what you say you want; interests are why you want it. Negotiating positions produces zero-sum outcomes; negotiating interests expands the set of possible agreements. The move is always to get beneath the stated position to the underlying interest.

Negotiation ethics transparency test - The transparency test for negotiation tactics: would you be comfortable if the other party could see exactly what you’re doing and why? Tactics that fail this test are manipulative even if legal. This is a character constraint on strategy, not a naive rule.


Decision quality and error

Modes of reasoning - Three modes: System 1 (fast, associative, automatic), System 2 (slow, deliberate, effortful), and System 3 (the monitoring process that decides which to use). Strategic decisions require System 2 but are often driven by System 1 - the intervention is designing the decision environment to invoke the right mode.

Group decision failures - Groupthink, polarisation, and diffusion of responsibility are systematic group-level decision failures that operate on top of individual cognitive biases. Group processes can amplify bad decisions faster than individual processes, especially when social dynamics suppress dissent.

Do not lose twice - After a loss, the primary strategic priority is not to compound it. Loss-chasing (escalating commitment to recover the loss) is the most common post-loss failure. The discipline is to treat the prior investment as sunk and evaluate the next decision on its own merits.

Wardley triangulation weak signals - Wardley mapping provides the spatial orientation for strategy (where are capabilities on the evolution curve?), and weak-signal triangulation tells you what’s moving. The combination is a diagnostic tool for what’s genuinely new vs. what’s earlier-stage known.
